How to pre-sell a digital product before you build it, plus the exact Black Friday flash sale plan 11 entrepreneurs used to launch in just seven days.
To pre-sell a digital product, you sell access before the thing exists: you name the offer, set a delivery date, take payment, and build only after people have paid. I pre-sell basically everything I do now, because I don’t want to spend time building something nobody will pay for. Validation comes first. The build comes second.
My first group coaching program ran exactly this way, and the numbers were not glamorous.
I pre-sold it at $10,000 to an email list of eight or ten thousand people and got exactly one sale. One. (I remember refreshing the dashboard like a slot machine.)
The thing I had not done was build it. One yes at $10,000 cost me nothing but the emails it took to sell, and I delivered the whole program live to that one woman instead of shelving it. Whether you’ve already made a million dollars or you’ve made zero dollars, don’t spend hours and hours building the perfect product only to launch it and have nobody want it.
So this month, inside The Room, I ran our 11 Roomies through pre-selling and flash sales for Get It Done Week. Eleven of them finished with a complete campaign. They rated the week an average of 9.5 out of 10 (11 submissions, Success with Soul internal data, October 2026). Their freebies are all linked below, and you should go grab the ones that fit your life.
Table of Contents
Pre-selling means collecting payment for an offer before you’ve built it, with a clear delivery date attached. The transaction is honest and explicit: you’re paying me today, and I’m delivering this to you by a named date. The messaging carries the weight, because the buyer is saying yes to a promise rather than a product.
This is not a beginner move. I pre-sell at seven figures. The logic doesn’t change with revenue, because the cost of building the wrong thing scales right along with you.
What does change is what you build first. You create the outline, not the offer. You need to know what you’ll have to deliver once people start buying, and nothing more than that.
Then deliver it live. People love a live training far more than they like watching a replay, and teaching live makes the training better, because you’re answering the questions people actually have while you teach instead of guessing at them in a recording booth.
One sale on a $10,000 program sounds like a reason to quit. I kept going, and that single buyer is the reason the program exists today.
I had maybe eight to ten thousand people on my list, so one sale told me something was off. Was it the price? The lead quality? My messaging? The offer itself? Plenty of candidates, and I started tweaking them one at a time.
Meanwhile I told that one person she’d get 1:1 coaching at the group price. She was thrilled. I taught the curriculum live, just to her, and she showed up every week and asked questions.
By the second or third month we had two or three people. The next launch brought six. Slow and steady, and the thing compounded.
I’m somebody who thinks good things take time. If I really believe in the offer and what it can do, I’ll see it through. If you slapped something up on a whim and it didn’t sell, moving on is fine. If it’s your life’s work, give it time.
Divide your sales by the number of people who actually saw the offer. That conversion rate tells you which problem you have, and almost nobody runs this calculation before declaring the offer dead.
Zero sales from a list of 20,000 people means something is wrong with the offer, the price, or the messaging. Zero sales from a list of 20 people means you need more eyeballs, and the offer may be perfectly fine.
If your conversion rate is healthy and the volume is low, you have a traffic problem. In my experience that is 99% of the time the actual answer. (People love diagnosing a messaging problem when they have an audience problem. It feels more fixable.)
More on this in my breakdown of why slow growth is almost never your offer. The diagnostic order matters: conversion rate first, then traffic, then the offer.
A beta launch asks buyers to work with you; a founding member launch asks nothing of them. Both get people in at the lowest price you will ever offer, and both work because people like getting in on the ground floor.
In a beta, your buyers give you feedback so you improve the product as you go. I put that in writing. I have them sign a contract saying they’re getting this price because they’re agreeing to give feedback, and if they don’t, we remove them from the program without a refund. Clear expectations prevent resentment on both sides.
In a founding member launch, they could buy and never log in. (Not that you’d want that.) They’re simply the earliest members, and the price goes up after the window closes.
| Beta launch | Founding member launch | |
|---|---|---|
| Buyer obligation | Gives structured feedback | None |
| Product state | Built as you go | Built or nearly built |
| Your main benefit | Product improvement | Cash and proof |
| Contract needed | Yes, feedback clause | No |
| Best for | Untested curriculum | Tested offer, new audience |
My operations director Rachel will buy anybody’s founding member offer, because she gets to shape what the thing becomes and make sure it’s what she actually needs. That instinct is widespread, and you can use it.

A pre-sell settles what you’re selling. A flash sale settles why someone buys it today. They do different jobs, and most offers need both, because an offer with no deadline attached tends to sit there being admired.
Pairing them is the actual move. Black Friday is an excellent week to pre-sell something you’ve never offered before, since people arrive looking for something new and a brand-new offer stands out in a week when everyone else is discounting last season’s stock.
So the question stops being which one to run. You pre-sell to find out whether the thing deserves to exist, and you wrap a flash sale around it to give people a reason to decide now instead of in March.
That pairing is what I assigned this month: pick an offer, pre-sell it if it doesn’t exist yet, and put real dates around it to sell it.
Run a flash sale every single month on something in your business. Monthly cadence builds the muscle, and it stops you treating every promotion like a referendum on your worth as a business owner.
A flash sale needs a real reason to buy now. “I need money” is a great reason for you and a terrible reason for your list. Why are they buying today instead of sometime later? That answer belongs in the emails.
One caution. If you haven’t emailed your list in a couple of months, do not open with a flash sale. Send a week or two of nurture emails first, because if they haven’t heard from you in a year and the next thing they get is “buy my thing,” the reasonable response is “who the hell are you?”
Start emailing as if no time has passed. You don’t owe anyone an apology tour about going quiet. My full system for this lives inside the Mindful Business Academy.
Add a bonus when your price is already generous; discount when it isn’t. I’ve been surprised more than once that bonuses outperform discounts, and this year I’m betting on bonuses for both of my memberships.
My annual plans are already heavily discounted against monthly, so cutting them further would be silly. Instead, anyone who joins The Room on the annual plan during Black Friday gets Claude 101 free, a $297 workshop we just ran inside MBA, plus the rest of 2026 inside The Room at no charge. A year plus roughly six extra weeks.
Notice what I didn’t do there. I didn’t build a bonus. Claude 101 already existed, so giving it away cost me nothing new, and repurposing something you already sell is the easiest bonus there is.
For The $1k/Day Experiment I have urgency built in, because the price rises on December 1st. I love a price increase flash sale. It works like gangbusters.
Send more than feels comfortable. For Black Friday I’m sending two to three emails a day for each sale, because the inbox is crowded that week and one email means most of your list never sees the offer.
Say it with me: the more emails I send, the more money I make.
Two structural notes from my own sends. I always launch to my whole list, never only to the people who registered for the webinar or clicked the thing, because roughly 25% of our sales come from people who never registered at all. I see this constantly with our affiliate partners, who want to follow up only with registrants.
I also pause or exclude anyone currently in my welcome series, about 90% of the time. Someone receiving onboarding emails and launch emails in the same week has too many competing decisions in front of them.
For the mechanics of the low-priced entry offer that makes those emails convert, see my post on why Low-cost Tripwires Turn Subscribers into Buyers, and for the automation layer underneath it all, learn about the 8 Evergreen Sales Funnels Every Business Needs.
I built three Claude skills for this Get It Done Week, and the Roomies downloaded them and ran their own launches live on the call. Luna is the launch planner, and I think of her as the director. She interviews you, checks your calendar, and builds the plan around your actual capacity rather than a fantasy version of your week.
Bea writes beta and founding member launch emails. Penny writes the friends-and-family messages for people with no list yet. Amelia, who lives in the Mindful Business Academy, writes the launch emails once Luna has the plan.
Luna was the single most requested skill from my birthday sale, so this one is on you lot.
One honest caveat about all of it. AI works best when you know what you want. Two people run the same Get It Done Week: one tells Luna “do this all for me,” and one brings their ideas, their call transcripts, their voice-of-customer language from surveys. The second person has a dramatically better launch. (I run my own copy skills through a slop-patrol skill at the end, because left alone they write like AI writes.)
I build these with Claude, run checkout through Kartra and send from Beehiv, which has saved me an absurd amount of copy-pasting now that Claude can build the branded emails directly into it.
I handed all of this to eleven people and gave them seven days.

You already know pre-selling is smarter than building blind. Eleven people proved this month that the difference between knowing it and having a finished campaign is a deadline, a checklist, and somebody waiting to see if you did it.
Pre-selling and flash sale strategy both live inside Instant Income, which is also included in Mindful Business Academy. If you want the accountability that actually makes you ship, that’s The Room, where we do this every single month.

This post contains affiliate links for tools I actually use. If you buy through them I may earn a commission at no extra cost to you.
There’s no universal number. Check your conversion rate first by dividing sales by the people who saw the offer. A healthy rate with low volume means you need traffic, not a new offer. You can also refund buyers and change course, though I never have.
Yes, and you should create only the outline before you sell. Build the full offer after people pay, then deliver it live rather than pre-recording. Live delivery produces a better product because you answer real questions as you teach instead of guessing.
Black Friday is the noisiest selling week of the year and still one of the best, because people arrive in a buying mindset. Keep it simple rather than elaborate. One clear offer with a real reason to buy now beats a complicated multi-day event you resent building.
Bonuses often outperform discounts, especially when your price is already competitive. The cheapest effective bonus is something you already sell, given away free during the window. A pending price increase also works as urgency without discounting anything.
